01Overview

Highgrove Bathrooms is a national Australian retailer with more than 60 physical stores and a growing digital footprint. As the business expanded, it required a commerce platform capable of supporting multi-store operations, complex integration requirements and ongoing technical optimisation.

OSE was engaged to design and build a new Adobe Commerce platform from the ground up. The solution needed to unify online and in-store operations, integrate seamlessly with the brands ERP, and provide the scalability required for long-term growth.

Over more than five years, OSE supported the evolution of the Highgrove Bathrooms commerce solution through continuous development, integration refinement and technical optimisation, delivering a stable and scalable commerce foundation for a national retail network.

02Challenge

Highgrove Bathrooms operates across more than 60 physical retail locations, with a broad and complex product catalogue spanning tapware, vanities, mirrors and accessories. The business required a commerce platform capable of supporting both national retail operations and evolving digital expectations.

The project presented several layers of complexity. Product configuration needed to reflect real-world variations such as finishes, sizes and styles, particularly for categories like tapware where visual swatches and attribute combinations directly influence purchasing decisions. In addition, certain product types, including mirrors and other fragile items required tailored logic to support optional insurance and breakage protection at the cart level.

Operationally, the platform needed to integrate deeply with the existing ERP and POS technologies, ensuring accurate synchronisation of product data, stock availability, pricing and order flow across all locations. Shipping logic was also non-trivial, requiring integration with multiple freight providers and the ability to calculate delivery options based on product type, weight, fragility and destination.

The solution therefore required more than a standard retail build. It demanded carefully designed architecture, custom middleware and ongoing optimisation to support performance at scale.

03Platform Architecture

OSE designed and built a new Adobe Commerce platform from the ground up, implementing a scalable multi-store architecture to support Highgrove’s national retail footprint. The structure enabled centralised platform management while accommodating store-level considerations and evolving operational requirements.

To support product complexity, OSE implemented advanced configurable product logic, including custom swatch handling for categories such as tapware where visual finish selection plays a critical role in the buying experience. This ensured accurate attribute mapping while maintaining front-end clarity and performance.

A dedicated middleware layer was developed to facilitate secure and reliable communication between Adobe Commerce and the eSuite ERP. This integration managed product synchronisation, pricing structures, stock updates and order data, forming the backbone of the commerce operation.

The architecture also incorporated deep shipping integrations, enabling conditional freight calculations based on product characteristics and delivery parameters. For selected fragile products, custom cart-level logic was introduced to support optional insurance and breakage protection, aligning digital checkout functionality with real-world risk considerations.

Adobe Live Search was implemented to enhance product discovery across the catalogue, while extensive technical SEO work ensured the platform maintained strong structural foundations for organic visibility, resulting in a stable and extensible commerce platform designed to evolve alongside the business over multiple years.

04Integration & Middleware

At the core of the Highgrove platform was a custom integration framework connecting Adobe Commerce with the brand’s ERP. Rather than relying on lightweight connectors, OSE developed a dedicated middleware layer to manage the flow of product, pricing, inventory and order data between systems.

This approach allowed for controlled synchronisation and validation of data, reducing the risk of discrepancies between online and in-store operations. Product updates, stock levels and pricing structures were managed through structured data pipelines, ensuring consistency across more than 60 locations.

The middleware layer also provided flexibility to accommodate evolving business logic over time. As new requirements emerged, whether related to product structures, shipping rules or promotional mechanics, the integration framework was extended without compromising platform stability.

By treating integration as infrastructure rather than an afterthought, OSE ensured the commerce platform remained tightly aligned with operational systems while maintaining resilience and scalability.

05Performance & Technical SEO

With a broad product catalogue and complex configurable logic, performance was a critical consideration from day one. OSE optimised the Adobe Commerce architecture to support efficient data retrieval, controlled attribute loading and structured caching strategies, ensuring stable performance under growing traffic demands.

Adobe Live Search was implemented to improve product discovery, supporting faster and more relevant search results across the catalogue. This enhanced usability while reducing friction in the purchase journey.

In parallel, extensive technical SEO work was undertaken to establish strong structural foundations. This included URL architecture refinement, schema implementation, crawl optimisation and performance improvements aligned with Core Web Vitals standards. The objective was not simply visibility, but long-term search stability for a national retail brand operating at scale.

Over more than five years of collaboration, the platform continued to evolve through iterative optimisation, feature expansion and infrastructure refinement, reinforcing its role as a central digital asset within the business.

06Results & Business Impact

The delivery of a purpose-built Adobe Commerce platform provided Highgrove Bathrooms with a stable and scalable digital foundation to support its national retail network.

The multi-store architecture enabled centralised platform governance while accommodating the needs of more than 60 physical locations. Integration with eSuite ensured consistent pricing, stock visibility and order accuracy across online and in-store operations, reducing manual intervention and improving operational clarity.

Complex product configuration, including advanced swatch handling and attribute management, enhanced the online purchasing experience for technically detailed categories such as tapware. Custom checkout logic for fragile products introduced appropriate insurance options, aligning digital processes with real-world retail considerations.

Deep shipping integrations provided more accurate freight calculations based on product characteristics and destination parameters, supporting more predictable fulfilment outcomes.

Over the course of the five-year partnership, the platform evolved through continuous optimisation, infrastructure refinement and feature enhancement. This long-term approach ensured the commerce environment remained stable, extensible and aligned with the broader operational needs of a growing national retailer.
